We've been seeing this more and more with the later model iPhones such as yours. What's happened is that the screen's mounting frame has come off the screen and is still on the phone. It seems the adhesive Apple uses to secure the frame to the screen isn't nearly as good as it used to be, making it much easier to get between the screen frame and the screen rather than the screen frame and the phone.
All. you need to do is go around that screen frame again, repeating your opening procedure and remove the frame from the phone. It should be easier than initially removing the screen, as you can get under the frame from inside the phone and pry it up.
Lay your new screen side by side with the original and you'll see the difference between them is your old one is missing the frame around it. Now look at the phone; there's the frame. Go ahead and remove it, then you can continue with your replacement.
